Every business in India is being told the same thing right now: “automate with AI or fall behind.” What nobody tells you is how to pick the people who’ll build it — and the difference between a good and bad choice isn’t subtle. One gets you an assistant that quietly answers customers at 2am; the other gets you a demo that breaks the first week and a bot that promises refunds you never approved.
We build AI automations for businesses in India, the USA and Dubai, and we’ve inherited enough broken projects to know the pattern. Here is the checklist we’d use if we were hiring — including the questions we’d want to be asked ourselves.
What does an AI automation agency actually do?
A real AI automation agency does three jobs, in order:
- Maps your workflow first. Which enquiries repeat? Where do leads leak? What does your team retype every day? Automation that doesn’t start from a workflow map is a toy.
- Builds the flow into your existing tools. Your website, your WhatsApp number, your store, your CRM, your sheets. If an agency’s plan starts with “first, migrate everything to our platform,” be careful — you’re buying lock-in, not automation.
- Handles the unglamorous production work. Human handoff when the AI is unsure, guardrails on what a bot may promise, logging you can audit. This is the part demos skip and production can’t.
The five questions that separate real agencies from demo merchants
1. “Can I test something you’ve shipped, right now?” Not a screen recording — a live link. Any agency doing real work can point you to automations running on actual client businesses. If everything is “under NDA,” keep looking.
2. “What happens when the AI doesn’t know the answer?” The only right answer involves a human: uncertain or sensitive conversations should escalate to your team with full context attached. An agency that claims their bot handles “everything” hasn’t run one in production.
3. “Who owns the accounts, prompts and data?” You should. Insist on your own API accounts, documented prompts, and a handover that survives the relationship. Agencies that keep the keys are renting you your own automation.
4. “What will this cost — roughly — before a discovery call?” Nobody can quote precisely without seeing your workflow, but an agency that refuses to publish even a starting range is planning to price you by your budget. 5. “Which model do you use, and why?” The honest answer in 2026 is “it depends on the task” — production agencies mix models from providers like OpenAI and Anthropic based on cost, speed and accuracy per flow. A one-model-for-everything answer usually means a one-template-for-everything agency.
What should AI automation cost in India?
Ranges vary with scope, but as a sanity check: a single production flow (an AI chatbot trained on your catalogue, or a WhatsApp enquiry-capture flow) generally lands in the tens of thousands of rupees, not lakhs — and not ₹5,000 either. Below that price, you’re getting an unconfigured template; far above it for a single flow, you’re paying for the agency’s office. Multi-system automations — support plus sales plus back-office, with CRM integration and monitoring — reasonably run higher.
Be suspicious of monthly “AI retainers” quoted before anyone has looked at your workflow. Scoped builds with optional iteration beat open-ended retainers for a first project.
Red flags worth walking away from
- Guaranteed outcomes before seeing your data. Nobody can promise “80% fewer support tickets” for a business they haven’t examined. (The same logic applies to agencies promising a #1 Google ranking.)
- No human-handoff plan. A bot with no escalation path will eventually make a promise your business has to eat.
- Demos only on their own website. Building a chatbot for yourself is homework; running one inside a client’s live business is the job.
- They can’t explain their guardrails in plain language. If they can’t tell you what the bot is forbidden from saying, neither can the bot.
A note on choosing local (Bangalore) vs. remote
For most automation work, geography matters less than access: what you need is an agency that responds fast in your hours and understands how Indian customers actually behave — which, in 2026, means understanding that WhatsApp is where Indian leads live. A Bengaluru agency automating WhatsApp enquiry flows daily will serve a Delhi retailer better than a foreign agency that treats WhatsApp as an afterthought. If in-person workshops matter to you, local wins; otherwise judge the shipped work, not the pin code.
The bottom line
Choose the agency whose automations you can click and test, whose pricing starts in public, whose bots know when to hand over to a human, and who hands you the keys when the build is done. Everything else — the model names, the buzzwords, the demo polish — is decoration.
